Question: Dimax has started engagement with a big Pharma Company named XYZ. XYZ found a fitment in their business needs and Dimax's capability to complete those business needs with their technology expertise.
XYZ has decided to start the engagement with two projects. The nature of the two projects are as follows:
1. Project 1
a. This is an existing application with a back-end platform (Java/J2EE) and Mobile App (Android, iOS)
b. The complete application suite was managed by another Software Vendor
c. XYZ is not satisfied with the services provided by the existing Vendor
d. XYZ wants the Application Suite to be supported by Dimax now.
e. Dimax has to own the complete support, maintenance and Change Requests in the application
f. To start with, only application support and maintenance would be part of the project scope. Change Requests is not part of support scope
2. Project 2
a. This is a new application which needs to be built from scratch
b. Application is a patient connect platform with doctors
c. Doctors can share prescription with patients. Patient can in turn book and cancel appointments. Patients can also share prescriptions with Chemists. Application has many other features/functionalities
d. Dimax Sales Team have closed the proposal with a fixed cost
e. Timelines for Final Go-live as per customer business needs is exactly 2 months of time and 1 month of warranty support
f. The Man Day Effort for different skill set involved in the project as agreed by Pre-Sales Team is as follows:

Following tasks to be completed for the 2 Projects:
1. Project 1
a. Questionnaire to be asked to customer to make the decision of the team structure
b. Align a support team for maintenance of the application - A Team structure that can effectively manage the application support
c. Rationale behind the alignment of support team with numbers (make assumptions on answers given by customer for the questionnaire)
d. List down the process which would be set up for the support team
e. Process for Monitoring & Reporting ( Internal within Team & External with the customer)
2. Project 2
a. Create a resource allocation structure - Team structure to ensure that the project gets executed on time & within budget basis the effort table structure and team rate card structure
b. High Level Project Plan basis the resource allocation Structure to ensure on-time delivery divided into phases with their targeted delivery dates.
c. List down the Internal Delivery Process to be followed and rationale behind following the set processes
d. External Customer Interfacing Processes/Practices to be followed to ensure that delivery as per customer expectations
e. Escalation Matrix and Point of Contact Matrix for Customer Communication
f. Internal Team Communication Matrix/Process
g. Possible Project risks and their contingency planning
h. RACI Matrix
