One main issue in this case is the absence of effective leadership starting at the top of the organization. Sam Wilson, who is the national representative of the U.S sponsorship agency, preferred to spend more time working in the field rather than the office. He delegated his responsibilities to Jose Barriga who was the department head of both Donor Services and Community Services. Jose was not bilingual and preferred to spend time in the communities that they served instead of handling administrative work in the office and specifically overseeing the Donor Services Department. Jose then assigned supervisor duties to Elena, who is also not bilingual and has no supervisor qualities but had worked at the agency from its inception.
Elena does not embody the role of supervisor and is often scrutinized by her subordinates for her lack of leadership.
Elena and her subordinates do not have any sort of relationship and as per the case; rarely interact. Employees do what they can, and the rest of the work is completed by Elena. There is no communication which leads to the unequal workloads and tension between coworkers. It does not make sense that the department has been operating with no communication to receive feedback to help or support each other and have a proper balance to complete their tasks. This behavior/attitude at the company will affect everyone's ability to get motivated or can perform a job well done.
The unbalanced workload and workload distribution have caused stress and tension within employees. Elena resents the employees for chatting when work should be performed. No one has taken the initiative of implementing new work strategies; their daily activities have been done the same way with no intentions of changes. Due to this structure Joanna has found many errors and poor quality of work because of carelessness and lack of training. This is the result of lack of structure, lack of management authority, no authority was established from Mr. Barriga to the staff of the control Elena has over the secretaries, that lead to lack of work guidelines and job descriptions/roles.
One of the changes needed, is changing the work culture starting from top management down to the staff members. Sam and Jose need to become more involved and pay attention to what happens in the office. They are focused on their own personal passions instead of thinking long term and implementing the necessary changes to what will deliver maximum value to all stakeholders.
Working the old-fashioned way will not promote the effectiveness and efficiency when it comes to the paperwork-trail and information. If the company plans on doubling in size in the coming year this multimillion company needs to invest in the proper technology and innovate its way of storing all documentation required. The implementation of a platform that will work as a traceability system of: Client number or client name, information of the fam, donation amounts, receipts, etc.... Another implementation should be offering English classes as a second language to those that are not bilingual. In return, those employees become resources that will add economic value to the company. The Head of Department will have more talent and abilities to get involved in other areas within his department. Next, the company should assign employees to positions based on their worker potentials. One of the complaints from a staff member was that some were not maximizing their talents, thus, rearranging employees to new positions or techniques such as job rotations, may benefit both the employees and company.
